  2. Uses of A3 in Hoshin Kanri • A3's are reports that follow a structured format based on the Plan-Do-Check-Act cycle. • In Hoshin Kanri, A3's serve many purposes: • Establish objectives • Charter teams • Solve problems • Evaluate results www.uttana.com

  3. Example of an A3 • The basic A3 consists of six segments which are all associated with a phase of the PDCA cycle. www.uttana.com

  4. The PDCA cycle on an A3 • The Plan phase is represented on the left side of the A3 with the Problem Situation, Target, and Cause Analysis sections. • On the right side, the Do phase is represented by the Countermeasures and Implementation sections. • the Check and Act phases are covered by the Follow-up section. www.uttana.com

  5. Use in Hoshin Kanri • The A3's in Hoshin Kanri reflect the interconnected PDCA cycles taking place in different parts of the organization. • This starts with a Parent A3 which is to be filled out by the Hoshin Team when they are establishing objectives. www.uttana.com

  6. Problem Situation • The Hoshin Team will state specific gaps between the current state and the ideal state under Problem Situation. www.uttana.com

  7. Target and Cause Analysis • Next they will lay out targets for the problem solving experiment and use 5 Why Analysis in order to identify the root cause of the problem. www.uttana.com

  8. Countermeasures • Once the root cause of the problem is known, specific countermeasures can be suggested for meeting the targets. www.uttana.com

  9. Implementation • In order to achieve these countermeasures, an Implementation plan needs to be defined. www.uttana.com

  10. Parent and Child A3’s • This is where the Parent A3 can branch off into multiple Child A3's. • Each individual action can be the basis for a new A3, drafted by the assigned team member. • That team member can then charter a new team to focus on actions that are more detailed and specific. www.uttana.com

  11. Deployment and Follow-up • Every PDCA cycle, at each level and department of the organization, will have its own accompanying A3. • Don't forget that all these PDCA experiments need to be properly evaluated using the Follow-up section of the A3. www.uttana.com
