TWI GURU Training within Industry is the world’s most successful training system. TWI played a big role in making Toyota one of today’s most successful and profitable car-makers. Nowadays apart from manufacturing TWI is used to improve performance in many other sectors, including hospitals, pharma & medical devices, agriculture, NGOs, schools, local government, hospitality and service organisations. www.twi.guru
TWI TRAINING: REVOLUTIONIZING WORKFORCE EFFICIENCY AND MANAGEMENT In 1940, during the height of World War II, the U.S. government initiated a series of emergency services to support the growing demands of manufacturing plants. One such service was Training Within Industry (TWI), which played a pivotal role in improving workforce efficiency and addressing labor shortages. As factories struggled to meet wartime production goals, TWI was tasked with developing a streamlined approach to training and managing workers.
The result was a revolutionary system known as The Three J’s — Job Instruction (TWI JI), Job Methods (TWI JM), and Job Relations (TWI JR). 1. TWI Job Instruction (TWI JI) At the core of TWI Training was the Job Instruction component, which focused on how supervisors could effectively train workers to maximize their performance. The goal of TWI JI was to simplify the training process by breaking tasks into clear, digestible steps.
Supervisors learned how to teach workers the most efficient ways to perform their jobs, ensuring that each worker understood not just what to do but how to do it. TWI developed easy-to-follow pocket cards that supervisors could use to guide their instruction, making training faster and more standardized across the workforce. By focusing on consistency and clarity in training, TWI Job Instruction ensured that workers could quickly learn their roles, which was essential given the increased need for production during the war. This method not only improved individual worker performance but also minimized mistakes and inefficiencies on the production line. 2. TWI Job Methods (TWI JM) Another critical element of Training Within Industry was TWI Job Methods, which aimed to improve existing work processes. TWI JM encouraged supervisors to analyze current methods, identify inefficiencies, and find ways to optimize the workflow.
This involved breaking down tasks to their core elements, eliminating unnecessary steps, and reorganizing the sequence of actions for better efficiency. The TWI JM system promoted a culture of continuous improvement, which allowed manufacturers to keep up with wartime production demands without sacrificing quality or safety. By streamlining work processes, TWI not only helped businesses boost productivity but also ensured that the work environment remained safer and more reliable for workers.
3. TWI Job Relations (TWI JR) The third component of TWI Training was Job Relations, which focused on improving the relationship between supervisors and workers. Effective communication and conflict resolution were key to maintaining a productive and harmonious workplace. TWI JR taught supervisors how to handle problems before they escalated by gathering facts, understanding worker concerns, and taking appropriate actions that aligned with company policies. This approach emphasized empathy and understanding, ensuring that workers felt heard and valued. By fostering better relations between management and labor, TWI helped create a more cooperative and motivated workforce. The TWI Training Approach While the initial use of pocket cards was effective, TWI recognized that a more in-depth
approach was necessary. As a result, they introduced comprehensive 10-hour courses that focused on each of the three components — Job Instruction, Job Methods, and Job Relations. These programs equipped supervisors with the skills and knowledge to improve training, optimize processes, and handle workplace issues in a systematic and compassionate way. TWI Training revolutionized workforce management by introducing structured methods to improve instruction, streamline work processes, and enhance workplace relations. Its lasting impact is still felt today in industries worldwide, where the principles of Training Within Industry continue to inform training programs and leadership practices.
